A mid-sized knitwear factory in Gazipur, running 3 production floors with around 350 workers, was managing operations through a combination of Excel sheets, paper cutting plans, and WhatsApp communication between the floor supervisor and the merchandising team.
At any given time, they had 50–60 active styles from 4–5 buyers. Each style had its own fabric consumption rate, trim list, and buyer-specific compliance requirements. The merchandising team maintained one Excel file per buyer. The production floor had physical cutting plans pinned to boards. Finance had a separate Tally system for accounts.
The problems were predictable but severe:
The implementation covered Odoo Manufacturing, Inventory, Purchase, Accounting, and HR over 10 weeks:
Every active style was set up as a finished product in Odoo with a Bill of Materials. The BoM defined fabric consumption per dozen (by color/GSM), trim requirements (buttons, labels, polybags), and thread consumption. This took 3 weeks — the most time-consuming part of the implementation.
Each cutting plan became a Manufacturing Order in Odoo. When the order was created, the system automatically calculated the required fabric and trims based on the BoM, checked current stock, and flagged shortfalls. The floor supervisor could see exactly what was needed before cutting began.
Work centers were set up for Cut, Sew, and Finishing stages. Production confirmations at each stage updated the work-in-progress status visible to the merchandising team in real time.
Odoo's document attachment feature was used to link test reports, inspection certificates, and audit documents to each manufacturing order. A custom checklist field flagged whether all required compliance documents were attached before the order could be marked ready for shipment.

The fabric wastage reduction alone — 3.1 percentage points on fabric that costs BDT 200–400 per kg — recovered the implementation cost within the first quarter.
The implementation succeeded because of two decisions made early:
Six months after go-live, the merchandising team tracks all buyer order statuses in Odoo. The production floor supervisor updates manufacturing progress from a tablet. The finance team runs the monthly P&L report directly from Odoo — no manual consolidation required.
The Excel files still exist. They're opened occasionally when someone needs to check historical data. But they're no longer the source of truth.
